Where barcode still wins in 2026
Claiming RFID always wins would be selling, not advising. Barcode remains the correct choice in several common situations:
- Very low-value, very high-volume items. When tag cost is a meaningful share of the item's own value, the arithmetic does not work. A printed barcode adds almost nothing to unit cost; an RFID tag always adds something. - Difficult RF environments with low item counts. Dense metal or liquid-heavy inventory needs specialised tags and antenna design; at small item counts that effort may not pay off.

You do not need a consultant for a defensible first estimate. Work through these six steps with your own numbers:
- Fix the scope. One site, one item class, one process. Models built across an entire company become unfalsifiable.
- Measure your baseline honestly. Record four numbers before buying anything: current inventory accuracy (audit a sample), staff-hours per full count and counts per year, annual shrinkage value, and dispatch error rate.
- Estimate annual recoverable value. For each lever above, write down what a realistic improvement is worth. Use conservative assumptions — a case that only works at optimistic recovery rates will not survive contact with reality.

The RFID-versus-barcode framing is a false binary. Many mature deployments run both, deliberately — an option under-discussed in vendor material. Common patterns:
- Dual-encoded labels. An RFID printer-encoder produces a label carrying both a printed barcode and an encoded tag. Every existing barcode workflow keeps working; RFID capability is added underneath.
- Tier by item value. Tag high-value, high-shrink or audit-heavy SKUs with RFID; leave low-value fast-moving lines on barcode. Tag cost then lands only where it earns a return.
- Split by packaging level. RFID at carton and pallet level for bulk movement and dock-door reads, barcode at item level. A common staging post in logistics before item-level tagging is justified.
- Split by process. RFID for stock counts, receiving and dispatch, where bulk reading transforms the task; barcode at the till, where single-item scanning is already efficient.
- Phased migration. Start with one high-value category or one site, keep barcode everywhere else, and expand as measured returns justify it. This is the lowest-risk path for Indian mid-market businesses.

RFID wins when you need to read many items at once, without line of sight, with a unique serial number per item and minimal human effort. Is RFID more expensive than barcode?
Yes on a per-item basis, and yes on upfront infrastructure.
